CAIO vs Fractional AI CTO vs Head of AI three seats, three jobs.

Same buzzwords on the JD, very different scopes once the offer lands. Where each role actually lives in the org chart.

Chief AI Officer vs Fractional AI CTO vs Head of AI: what's the difference?

CAIO owns the AI thesis at the executive table — enterprise scope. Fractional AI CTO is senior part-time judgment that also ships the first cut. Head of AI runs an AI team and owns model quality. CAIO is enterprise; Head of AI is scale-up; Fractional AI CTO fits earlier and smaller.

When a Chief AI Officer is the right call

You are a regulated enterprise, AI risk shows up at the board, and the strategy crosses business units. The CAIO earns the seat when there is real budget authority, a regulatory surface (EU AI Act, sector rules), and a multi-quarter narrative that needs an executive owner. Below that bar, the role is theatre.

When a Fractional AI CTO is the right call

You are pre-Series-B, the AI roadmap is two or three bets that have not been made yet, and the team needs senior judgment plus an operator who will write the first specs. A fractional AI CTO is the cheapest way to get both without committing to a full-time hire the company has not earned. This is the default for AI-curious operators.

When a Head of AI is the right call

You already shipped one or two AI features, the team is growing past a few engineers, and somebody needs to own model quality, evals, and the AI roadmap as a function. Head of AI is a team-leadership role, not a strategy role — and pairs well with a Fractional AI CTO doing senior judgment above it.

Frequently asked questions

Chief AI Officer vs Fractional AI CTO vs Head of AI: what's the difference?

Chief AI Officer sits at the executive table and owns the AI thesis across the company — strategy, risk, regulation, hiring. Fractional AI CTO is a senior operator who scopes and ships the AI work part-time. Head of AI is a functional lead inside engineering or data, accountable for models, eval, and the AI roadmap. CAIO is enterprise; Head of AI is scale-up; Fractional AI CTO fits earlier and smaller.

Do small companies need a Chief AI Officer?

Almost never. A CAIO is a board-facing role that earns its keep when AI is a regulated, multi-business-unit, multi-hundred-person concern. Below that line, the work is judgment and shipping — both of which a Fractional AI CTO covers without the executive overhead.

Can a Head of AI replace a Fractional AI CTO?

Different jobs. Head of AI runs an AI team and owns model quality. Fractional AI CTO sits above that — picking the bets, the architecture, the vendors, and when to kill a pilot. Mature orgs have both: a Head of AI inside, a Fractional AI CTO as senior outside judgment until a full-time CTO with AI fluency lands.

What goes wrong with each role?

CAIO fails when it becomes a PR title with no budget. Head of AI fails when the role gets boxed into a single model team and never owns the surrounding system. Fractional AI CTO fails when the company treats the day rate as part-time line management — judgment is the product, not coverage.

How do we start?

1) Write one paragraph about the AI bet you are trying to make. 2) Book a 20-minute call to figure out which shape your problem actually wants. 3) Pick a 4-week diagnose-pilot-ship engagement or a longer commitment. Next step: /contact.
