What is a Fractional AI CTO?
A fractional AI CTO is a senior technology leader who works with a company part-time, where the bets being made are AI-shaped — agents, large language models, multi-agent systems, retrieval, and the evaluation infrastructure around them — not just classical platform engineering.
The role is the same shape as a fractional CTO: part-time cadence, senior judgment, architecture and roadmap, vendor calls. The difference is the surface area. AI bets need someone who can tell a real production system from a demo, scope what is realistic this quarter, and write an eval harness that says whether a pilot actually cleared the bar.
Most teams who think they need a Head of AI actually need a fractional AI CTO first. The first AI bet is usually one or two pilots that have not been made yet — not a team to manage. A fractional AI CTO scopes the bet, designs the architecture (model routing, retrieval, MCP-based tool surface, observability), ships the first cut, and writes the spec for the eventual Head of AI hire.
The operator shape of this role spends time inside an actual production system: writing the specs, opening pull requests, running CI, and pairing with engineers. Slides without working systems is the failure mode this practice exists to avoid.
